Operations

We are a three-person company making $400k a year in revenue with about 25% profit. I can put it all into ads and hires, or start paying owners more. Growth has been steady but not dramatic. How do you balance getting paid now with building something larger?

A close friend is out of work and good at customer support, which I badly need. I worry about what happens if it does not work out or if I have to give hard feedback. Has anyone done this successfully, and what ground rules helped?

We manufacture metal garden fixtures overseas at $9 per unit, but lead times and quality issues keep hurting us. A domestic shop quoted $16. Has anyone made the switch and found that fewer delays and lower inventory justified the higher cost?

About 12% of appointments vanish without notice. A deposit might reduce that, but I fear scaring away new clients. Has anyone tried deposits, reminders or cancellation fees successfully in a small service shop?

Our printing vendor has missed the agreed date on four of the last ten jobs, which delays our customers. They are cheaper than alternatives by about 15%. How do you decide when a supplier's lateness costs more than their discount?

We track clients in a shared spreadsheet and a few email folders. It works most days but follow-ups slip. The CRMs I looked at seem like overkill and cost too much. What is the smallest setup that stops things falling through the cracks?

I am a solo founder with 220 customers and spend about 15 hours weekly answering the same handful of questions. I have a basic help page but nobody reads it. Would in-app tooltips, a knowledge base, or a chatbot cut the volume most? I want to keep a personal feel.

Everything lives in my head, and when my one operations person was out sick for a week, things nearly collapsed. I tried writing long manuals that nobody read. What lightweight format worked for your team, and who kept it up to date?

I run a landscape lighting company where 70% of revenue lands between April and August. Winters are tight and I have almost run out of cash twice. What simple forecasting method or reserves strategy has kept you stable through the slow months?

One client pays about $5,000 a month, always on time, but is rude to my team and changes requirements constantly. They are 30% of my revenue. How do you decide whether to keep them, reprice them or let them go?

With a 2-person team and about $6k MRR, our top-requested items are a sync with accounting software and a better reporting page. Customers ask for both roughly equally. Integrations feel like they drive new signups, but reporting seems to reduce churn. How do you decide when you can only ship one this quarter?

We ship about 60 custom orders a day, and I copy details between our storefront, a spreadsheet and the shipping tool. Errors are starting to happen weekly. Is it time for an actual order management system, or can a few automations bridge the gap?

Three months in, my operations coordinator misses deadlines and customers have noticed. I gave informal feedback twice. I never wrote anything down. What is the cleanest way to handle performance and a possible exit for a team of six with no HR person?

I am trying to keep monthly software spend under $200. I use free versions for most things but keep hitting limits. Which paid tools turned out to be worth the money for a tiny team, and which were a waste you cut later?
